AI Literacy for Managers: Questions to Ask Before Approving AI Tools
Managers are caught in the middle: leadership wants speed, security wants control, vendors promise magic. AI literacy for managers is not about coding—it’s about asking the right questions so approvals are defensible and teams know what “good use” looks like.
This post is for you if: you sign off on tools, budgets, or ways of working—and you want a concise checklist without a three-day compliance course.
1. Data: what leaves the building?
- What inputs can users paste or upload (customer data, code, health info, student records)?
- Where does data go (regions, subprocessors), and is it used to train vendor models?
- What does the contract say about retention, deletion, and your ownership of prompts and outputs?
Enterprise procurement guidance in 2025–2026 consistently stresses explicit rules on training use of customer data and clear DPAs—not hand-wavy “we take privacy seriously.”
2. Risk: what happens when the model is wrong?
- Which decisions are high-stakes for us (hiring, grading, medical, financial, safety)?
- What is the human-in-the-loop requirement for those decisions—review, override, audit trail?
- How do we detect drift—if outputs get worse as the world changes, who notices?
“Hallucination” isn’t rare; it’s structural. Literacy means assuming verification steps for consequential outputs, not hoping the model matures.
3. Fit: does this solve a real workflow?
- What task gets faster, and who saves time?
- What failure mode would make us stop using it next week?
- What’s the fallback if the API is down or the vendor changes terms?
If you can’t name the workflow, you’re buying anxiety, not leverage.
4. Vendor: can they explain themselves under pressure?
- Model transparency appropriate to risk: what are we running, and can we get versioning / change logs?
- Security posture: SOC 2, ISO 27001, or equivalent—matched to your industry’s expectations.
- Incident process: breach notification, support SLAs, subprocessor changes.
Regulatory context (e.g. EU AI Act risk tiers and documentation expectations for certain systems) may apply depending on use case and jurisdiction—your legal partners translate; you flag where AI touches regulated or vulnerable populations.
5. People: literacy matches the role
Article 4 of the EU AI Act (in application from February 2025) requires deployers to ensure sufficient AI literacy for staff and others acting on their behalf—considering context. That maps to training and guardrails matched to the job: sales ≠ engineering ≠ HR.
Ask: What does each role need to know to use this tool without creating liability or harm? Budget for that—not just the license.
6. Measurement: how will we know it’s working?
- Leading indicators: adoption where intended, reduction in manual steps, fewer escalations.
- Guardrail metrics: error reports, inappropriate use attempts, support tickets about bad outputs.
If you only measure “logins,” you’ll optimize the wrong thing.
